Lean AI governance is not about creating red tape; it is about building guardrails. It is a framework for smart, sustainable speed that mitigates catastrophic risk, builds investor confidence, and embeds your ethical principles into every decision your company makes.

In the early days, you don’t need a formal, independent board. Instead, establish a cross-functional Responsible AI Council.
- Composition: This council should be a small, agile group. It must include the founder/CEO, the lead data scientist or engineer, and a product manager who serves as the voice of the customer. This is no longer an academic exercise; it is a core tool recommended by bodies like the US National Institute of Standards and Technology (NIST) and is a legal requirement for high-risk systems under frameworks like the EU AI Act. For a startup, a simplified, agile AIA process is essential.

- Screening: The first step is a simple question: Could this AI system have a “significant impact” on an individual’s rights, opportunities, health, or well-being? This includes impacts on access to employment, credit, housing, or healthcare. If the answer is yes, a full AIA is necessary.
- Scoping & Stakeholder Identification: Who will be affected by this system? It’s crucial to look beyond the primary end-user to identify indirect stakeholders—groups or communities that might experience downstream effects.
- Impact Analysis: Systematically evaluate the proposed AI system against your 10 ethical principles. This involves brainstorming sessions where you document potential harms (e.g., risk of discriminatory outcomes, privacy violations, safety failures) as well as the intended benefits.
- Risk Mitigation Plan: For each significant risk identified, define a concrete mitigation strategy. This is not a vague promise but a specific action plan. Mitigation might involve technical fixes (e.g., applying a debiasing algorithm), procedural changes (e.g., requiring human review for certain decisions), or policy updates (e.g., enhancing transparency notices).
- Documentation & Iterative Review: The AIA is not a one-and-done report. It must be a living document, formally reviewed and signed off on by your Responsible AI Council. Crucially, the AIA must be revisited and updated whenever the model is significantly retrained or its use case expands.
This dynamism means a static, “set it and forget it” approach to governance is a recipe for failure. Your governance framework must be iterative and adaptive, with tight feedback loops from model monitoring and user feedback. This transforms governance from a rigid set of constraints into an adaptive learning mechanism for the entire organization.
